Technician Productivity: Measuring and Improving It

Practical ways to increase technician output and reduce repair times — starting with the discovery that most lost time is not spent repairing.

Most lost time is not repair time

Owners trying to raise output usually start by pushing technicians to work faster. It rarely helps much, because the time a job spends in the shop is mostly not time anyone is working on it.

Break a slow job down and the hours almost always sit in waiting: waiting for the customer to approve the quote, waiting for the part to arrive, waiting on a bench for someone to notice it is ready to test, waiting for the customer to collect. The actual repair is often the shortest segment.

That reframes the problem. Speeding up the repair attacks the smallest segment, at the highest cost to quality. Removing waiting attacks the largest segment and costs quality nothing.

Cut approval waiting

Approval delay is usually communication delay. The device was diagnosed on Tuesday morning, the customer was called at some point, they did not answer, and nobody chased until Wednesday.

  • Message the quote rather than phoning it — people answer messages hours before they return calls
  • Send it the moment diagnosis finishes, not at the end of the technician's batch
  • Include the specific price and what it covers, so the reply can be a single word
  • Make the message a status-change side effect, so it does not depend on anyone remembering

Cut parts waiting

For shops that order per job, part lead time is often the single largest component of turnaround. It is also the most tractable, because it is mostly about ordering discipline rather than supplier speed.

  1. Order the moment approval lands, not at the end of the day when orders are batched
  2. Track lead time by supplier — the cheapest supplier is frequently not the cheapest once a lost day is priced in
  3. Keep a small buffer only for the handful of parts you fit weekly, and buy the rest per job
  4. Record the promised date from the supplier, so a late part is visible before the customer notices

Measure output in a way that survives contact with incentives

Whatever you measure, technicians will optimise. So the measure has to be one whose optimisation is good for the shop.

The last row is the one to use. Collected labour rewards finishing work that was genuinely worth doing; rework rate stops that becoming a race.

Pay commission on money that arrived

Commission on invoiced labour is the default in a lot of systems, and it creates a specific, avoidable problem: a technician is credited for a job the customer has not paid for, and the credit is removed later when it becomes clear they never will.

Clawbacks cost far more trust than the amounts involved justify. A technician who has had money taken back off a payslip stops believing the payslip, and from then on keeps their own count — which is a tax on every payroll conversation you will ever have.

Commission on collected labour produces a smaller number more often and an argument almost never. It also aligns the technician with the part of the process that actually matters to the shop's cash position.

A productivity system technicians do not believe is worse than no system, because it converts a measurement problem into a trust problem.

Give technicians their own numbers

Technicians who can see their own attendance, completed jobs and earnings as they accrue self-correct without a manager intervening. Numbers that only appear at the end of the month, in a conversation with the owner, arrive too late to change anything and land as criticism.

The same visibility removes most payroll disputes, since both sides have been looking at the same figures all month rather than meeting over them at the end of it.
